The Script-to-Service Map: A Five-Handoff Framework for Multilingual Indian Retail

Indian retail does not have a translation problem. It has a handoff problem. A language choice is made in a presentation, passed to a translator, poured into a Latin-first layout, exported to store files, explained differently by staff and rarely corrected after launch. Each individual team can appear competent while the customer still receives a broken experience.
The market evidence makes English-only service difficult to defend. IAMAI and Kantar reported 886 million active internet users in India in 2024, up 8% year on year, with rural India accounting for 488 million users, or 55% of the total. Government data recognises 22 scheduled and 99 non-scheduled languages, while BHASHINI now supports voice in 22 languages and text services in 36.
The implication is not that every store needs 22 languages on every sign. It is that language must be designed as an operating system: matched to decisions, rendered properly, carried into human service and improved through evidence. I call that operating system the Script-to-Service Map.
The Script-to-Service Map
The map audits five handoffs. It is an Afternoon editorial framework, not a registered standard. Its purpose is to expose where meaning loses accuracy, hierarchy or warmth as it travels from strategy to the shop floor.
Handoff 1: customer decision to language priority
Begin with decisions, not demographics. List the moments that create risk or confidence: finding a category, comparing a feature, understanding a price, accepting a warranty, asking for a shade match, requesting a return. Then identify which languages customers actually use at each moment by store cluster, channel and staff observation.
The output is a decision-language matrix. A Bengaluru flagship may use English prominently for editorial storytelling but require Kannada and English parity for returns, safety and service recovery. A Jaipur appliance store may need Hindi first for product explanation while retaining model names in Latin characters. Uniform national hierarchy is usually less useful than consistent local logic.
Handoff 2: language priority to translation
Translation must carry intent, not just nouns. Give translators the decision, available space, tone, prohibited ambiguity and the action that follows. Ask for back-translation of safety, price, warranty and consent language. Maintain an approved term bank so a service concept does not acquire three different names across packaging, app and store.
Machine translation can accelerate drafts, but approval needs speakers who understand the category. BHASHINI’s scale—more than four billion language inferences and over 350 models and datasets in the government’s 2026 account—shows that multilingual infrastructure is becoming practical. It does not remove the need for context, accountability or local review.
Handoff 3: translation to typography
A correct sentence can still fail when it is squeezed into a component designed for English. The W3C’s Indic Layout Requirements notes that Indic text segmentation, line breaking and alignment depend on orthographic syllables and script-specific behaviour. Retail teams should therefore test real strings, numerals, prices and mixed-script product names at final sizes—not approve a font from a specimen sheet.
Build layouts that allow expansion, script-appropriate line height and stable alignment. Test conjuncts, vowel marks, punctuation, clipping, narrow shelf strips and low-resolution screens. A multilingual system is not one Latin logo plus several compromised translations; it is a family with shared character and unequal technical needs.
Handoff 4: typography to environment
Map every language asset to the place and distance at which it must work: storefront, threshold, aisle, shelf edge, fitting room, checkout, pickup desk and support screen. Give regulatory and decision-critical information priority over decorative bilingualism. If local language appears only on a welcome wall while returns remain English-only, the store is signalling culture without extending agency.
Prototype in the physical environment. Reflections, crowding, curved packaging and stacked products change reading conditions. A mobile translation layer can add depth, but it must not become an excuse to hide basic service information behind a QR code.
Handoff 5: environment to service and feedback
Train staff with the same term bank used by design and digital teams. Provide short service scripts for comparison, warranty, returns and escalation, while allowing natural speech rather than robotic recitation. Record where staff switch languages, improvise a clearer term or repeatedly point because a sign fails.
Create a repair queue with an owner, severity and version number. Errors affecting money, safety, consent or return rights should be fixed immediately; awkward tone can enter the next production cycle. The point is to make language quality observable after launch, not ceremonial at approval.
A worked example: a speculative appliance retailer
Imagine an Indian appliance retailer preparing compact stores in Kochi, Jaipur and Guwahati. This example is a proposal, not a real campaign. The retailer first identifies five high-friction decisions: energy use, installation, finance, warranty and service booking. Malayalam, Hindi and Assamese become decision languages in their respective clusters, with English retained where customers and product architecture require it.
The translation team receives approved definitions and space constraints. Designers test mixed-script model names and prices on shelf tickets. Store prototypes reveal which lines fail at two metres. Staff use the same warranty vocabulary as the signs. After launch, recurring questions are tagged by decision, language and location. The brand now owns a learning loop rather than a pile of translated files.
The diagnostic questions
Ask five questions before production: Which customer decision does this language asset support? Who approved meaning in context? Has the final script been tested in the real component? Can staff explain it with the same terms? Where will errors and customer workarounds be recorded? A missing answer identifies the broken handoff.

There is no universal number. Prioritise by customer decision, store cluster, legal obligation, service risk and observed language use. Critical information may require broader coverage than campaign storytelling.
Is machine translation enough for retail signage?
It is useful for speed and coverage, but high-risk messages need contextual review, back-translation and real-layout testing. The cost of a mistranslated return or warranty promise is operational, not merely grammatical.
